THE SHORT ANSWER

An onboarding flow should produce a result the user values. Profile completion and checklist progress are supporting signals, not substitutes for a successful first workflow.

Define the destination first

For a fictional booking product, account creation is only preparation. Publishing an available slot and verifying a test booking is a more meaningful destination. Map the minimum path and defer questions that do not enable that outcome. A self-serve customer may need a different route from an enterprise user waiting for an administrator.

Design incomplete states deliberately

StateUseful supportAvoid
No availabilityEditable exampleEmpty dashboard with no next action
Draft availabilityPublic previewAccidental publication
Published scheduleShareable link and test instructionsCelebration with no follow-through

Preserve progress across interruptions and explain what has actually been saved. An invitation sent and an invitation accepted are different states. Treating them as equivalent can make an onboarding dashboard look healthy while teams remain unable to collaborate.

Observe an unassisted attempt

Ask a representative participant to reach the outcome without narrating the interface for them. Record hesitation, backtracking and help requested. Compare cohorts on completed value-bearing actions, not welcome-screen views. If an integration blocks progress, reconsider whether it belongs before the first useful result.

Is a product tour necessary?

Only when it addresses a demonstrated obstacle. A realistic sample, clearer label or deferred configuration can outperform a tour of every menu. Evaluate the intervention against the same workflow so you can tell whether users became more independent.

The invited enterprise user

An invited employee may not control billing, imports or identity configuration. Their first useful outcome should not depend on completing an administrator's checklist. Provide a separate path that explains the missing prerequisite and identifies who can resolve it.
